Everyone Is Calling Themselves an AI Agency Now
Open LinkedIn and search "AI agency." You'll find:
- Marketing agencies that added "AI-powered" to their website
- Freelancers who learned to use ChatGPT and rebranded
- Consulting firms repacking old services with a new label
- Actual technical teams building custom AI systems
Honestly speaking, an AI native agency is fundamentally different from other types of service companies.
This post is going to cut through that. By the end you'll know exactly what each type of provider actually does, what they're good for, and which one makes sense for where your business is right now.
The Three Things That Get Lumped Under "AI Agency"
1. AI Strategy Consultants
These are advisors. They assess your business, identify where AI could have impact, and give you a roadmap. They typically don't build anything themselves — they hand off recommendations to your internal team or a separate implementation partner.
Good for: Large enterprises with existing dev teams who need direction.
Watch out for: Expensive decks with generic advice. If they've never actually built an AI system, their recommendations can be theoretically sound but practically useless.
I am not saying these are bad but having just a recommendation after spending 1000s of dollars is not good.
2. AI Tool Integrators
These providers connect existing AI tools to your existing systems. Think: plugging Claude or GPT-4 into your CRM, automating email responses via Zapier + an LLM, setting up an AI chatbot on your website.
Good for: Businesses with clear, simple use cases that existing tools can handle.
Watch out for: Over-reliance on third-party tools you don't control. When the underlying tool changes pricing or breaks, your whole workflow breaks. Also — these setups often hit a ceiling quickly as your needs get more specific.
3. Custom AI Development Agencies
These are technical teams — engineers, not just prompt-writers — who build software on top of AI models. The end product is something your business owns: a custom tool, internal system, or productizable asset.
Good for: Businesses with workflows that off-the-shelf tools can't handle, or who want to own their AI infrastructure rather than rent it.
Watch out for: Long timelines and high costs from shops that over-engineer. Ask to see past projects and what their actual build time looked like.

Signs You Actually Need a Custom AI Build (Not Just a Subscription)

Your workflow is your moat. The way you process, qualify, or work leads is different from everyone else in your space. Replicating that in a generic tool is impossible — it needs to be built.

You've hit the ceiling on existing tools. You've tried Clay, generic ChatGPT workflows, or one-size-fits-all CRMs and they either can't do what you need, or they work until they don't and you have no control.
